The improvement
The opportunity was to move suitable preparation out of the stopped-line window.
Original changeovers took four hours, including disassembly, cleaning and sanitation, QA verification and assembly. This stopped-line work limited the production capacity available to meet customer demand.
Spare equipment and parts were prepared, cleaned and QA verified beside the line before production stopped. Stopped-line work was reduced to disassembly and assembly. QA verification remained part of the process.
SMED means Single-Minute Exchange of Die. Its key principle here was converting suitable internal setup activities, which require a stopped line, into external preparation performed while production continues. Like preparation before a Formula One pit stop, the work is ready before the stop begins.
The consistent average changeover became under 30 minutes. After operator training, the fastest changeover was under 15 minutes. The improvement enabled 60% more production capacity to meet customer demand.
The fastest result is distinct from the consistent average. The capacity improvement describes production capability, not revenue growth.
